One embedded team. A global firm's entire technology estate. Seven years and counting.

In 2019, this was a single data engineering workstream. Today the same embedded 3Rive pod designs, builds and runs the firm's legal technology portfolio: a unified data platform, a conversational AI layer across the firm's core systems, owned products that replaced rented ones, and regulatory claims platforms operating in Europe, Brazil and Australia. All of it inside the firm's own security perimeter.

Anyone who has run technology at a large law firm will recognise the stack. Elite 3E for practice and financial management. Intapp for conflicts, intake, and time. iManage for documents. InterAction for client relationships. Workday for people. Emburse for expenses. Guidewire and Symphony on the insurance claims side. Each system solids in its lane, each with its own login, its own interface, and its own way of describing a matter.

By 2019 that estate had outrun the firm's ability to get value from it.

Data lived in silos. Matter, billing, time and claims data sat across more than 8 source systems and was reconciled office by office, by hand. Every client MI cycle consumed 1 to 2 weeks. Partners could see where economics had been. They could not see where they were going.

Capability was rented. Critical practice tools were licensed by third parties. The firm owned none of the IP and controlled none of the roadmap.

Innovation needed a procurement cycle. Every new build meant a fresh vendor, a fresh onboarding, and a fresh security review. Most business cases died before they were written.

Fee-earners carried the manual load. Deadline tracking ran on diary management across jurisdictions. Report assembly, claims assessment and dictation consumed hours that should have been billable.

What the firm wanted was a permanent engineering capability of its own: one that understood legal systems, could ship at product-company speed, and worked inside its ISO 27001 and GDPR posture.

3Rive placed a dedicated innovation pod directly inside the firm's IT and operations functions. Engineers, data specialists, AI developers, QA and delivery leadership, working as an extension of the firm's own teams, under the firm's governance and inside the firm's security controls. Work clears through the firm's existing sign-off, so there is no second governance regime and no procurement cycle per product.

Over 7 years the work has followed one logic: unify the data, replace what should be owned, put AI on top, then run it.

  1. Unify the Data

    The first build was an Enterprise Data Platform that pulled the firm's 8+ matter, billing and time-recording systems into a single governed reporting layer. Office-by-office reconciliation stopped. Client MI cycles shortened by 1 to 2 weeks. The platform now feeds more than 50 firm-wide reports, and matter profitability dashboards on top of it gave partners and finance a forward view of matter economics for the first time.

    Alongside it the pod has run the firm's data operations: a full cleanse of the InterAction estate, large-scale legacy claims-platform migrations across the Guidewire and Symphony estates, and document-management and matter migrations, all delivered without disrupting live matters.

  2. Replace Rented Capability with Owned Products

    When an incumbent vendor sharply increased the licence fee on a casualty calculator the insurance practice used daily, the pod designed, built and deployed a fit-for-purpose replacement in 4 weeks, with zero operational disruption. The firm now owns it outright.

    The same pattern produced a pricing and profitability engine (Equimatter), built from the ground up with the firm's Pricing, Finance and Innovation teams and now live in production; system-driven statutory deadline tracking across jurisdictions, replacing manual diary management; and LLM-powered matter diagnostics and analytics.

  3. Put AI on Top: One Conversational Layer Across Every System

    The firm's partners did not need another dashboard. They needed to stop logging into 6 systems to answer one question.

    The pod built a single conversational AI layer that sits across the firm's core platforms. A partner stays inside Teams or SharePoint and asks in plain language: what are my open conflicts, show me my WIP, what is overdue on this client, approve this leave request, submit this expense. The request routes through a secure gateway to the right backend system (3E, Intapp, Workday, Emburse and others) and the answer, or the action, comes back inside the same Microsoft 365 session.

    Under the hood it is an Azure-hosted gateway that speaks both REST and MCP, with a registry of adapters, one per backend system, that can be extended without re-architecture. Every request executes as the signed-in user via Entra ID single sign-on. No service accounts, no shared credentials, full role-based access, and conditional access throughout. That security model is the part most firms stall on when they try to connect AI to their systems of record. Here it is solved and in production, co-developed with Microsoft. 3Rive now delivers the same integrated AI layer for other firms.

    Around that layer sit further AI agents: LLM-assisted drafting and assembly for recurring reports, cutting creation time by 70%; structured AI-assisted claims intake and triage, reducing casualty assessment time by 60%; dictation agents for fee-earners; an AI-driven fraud intelligence capability for the insurance practice; and UiPath robotic process automation across repeatable back-office and claims workflows.

  4. Build for a Global Firm, in the Regions Where the Work Happens

    A global insurance practice does not run on one jurisdiction's rules.

    • Europe. End-to-end build and operation of a high-volume passenger-claims processing platform under EU consumer regulation, handling the full lifecycle from intake through assessment to settlement.
    • Brazil. Claims-handling and automation tooling built for the firm's Brazilian aviation practice, localised to the jurisdiction and integrated with the firm's global estate.
    • Australia. A claims-data reconciliation and reporting toolset for the firm's Australian insurance practice, integrating local claims and billing data into the global platform, with managed data operations supported from 3Rive's own Australian presence.
    • United Kingdom. Core platform, pricing, analytics, and AI delivery from the firm's headquarters outwards.
  5. Run It as a Managed Service

    Building it is half the engagement. The pod also operates what it built. 3Rive runs the Enterprise Data Platform and its reporting estate, operates the European passenger-claims platform as a live production service, maintains and supports Equimatter and the owned product set, runs data operations and migrations as a standing function, and provides programme and PMO management across the firm's delivery portfolio. The firm's internal teams set direction; 3Rive carries the operation.
